What’s Happening

Walk the attic or crawl space with a flashlight and look for anywhere the foam edge no longer sits flush against the wood.
Insufficient Thickness at Installation
A lot of spray foam “failures” are actually spec failures: the foam was installed at an inch and a half when the climate zone called for three or more inches of closed-cell, or open-cell was substituted where vapor control was needed. You can’t always see this without measuring, but if your energy bills were never significantly lower after the job, this is the most likely explanation. Moisture Intrusion and Foam Degradation
Open-cell foam is vapor-permeable, which means a persistent roof leak or condensation problem can saturate it over time. Saturated open-cell foam loses its thermal resistance and can mask the water damage that caused the problem in the first place. Look for discoloration – yellowing or dark brown staining on the foam surface – and a spongy feel when you press on it. Any visible water damage on or around the foam is a sign to stop using the space for storage and call for an inspection.
Off-Ratio Mix During Original Install
Spray foam is a two-component system, and the two chemicals have to meet at a precise ratio and temperature to cure correctly. When a technician rushes, uses equipment that’s out of calibration, or applies foam in cold conditions without proper prep, the result is foam that looks fine but has the wrong density and very little structural adhesion. Friable, crumbly, or unusually soft foam that flakes when you touch it is a strong indicator of an off-ratio application. This kind of foam needs to be removed – not patched.
